Win32Window::Create calls Destroy() before it makes the window, which
ran FlutterWindow::OnDestroy and armed the 3 s exit timer at launch: the
window showed, then the process ended with code 0, no crash, no close
lines. The timer is only armed with an engine to tear down. Found and
fixed by Fun Maker's agent on Windows (a debugger caught the exit on the
timer's thread).
The smoke runs missed it (they closed at ~4 s anyway): the app now stays
up 10 s, and the scripts require 'closing' and 'quitting' from its own
close.

- PlayerHost port (MediaKitHost): players by role, pins, hwdec policy,
render probe, log routing, disposal order; the only media_kit user.
- MediaPipeline: plan (one pure switch over state, origin, caps,
presence) -> resolve -> open (prepared player promoted, else fresh)
-> ready; commands queued during a switch apply once (P15); viewers
play the buffer and wait for a dropped source without seek loops (D6).
- Every web page resolved by our yt-dlp into an EDL with headers and
cookies (danmaku excluded); mpv's ytdl_hook no longer used (ytdl=no).
- D11: sign-in errors say which cookies were used and whether they hold
any for the site.
- Relay: 256 KiB slices read as they fill, superseded pulls released
(seek-to-play ~4.2 s -> ~2.8 s, P29); own Jellyfin relay channel only
when someone needs it (P28).
- STARSYNC_SMOKE run and a Windows CI smoke step after the build.

Server and core: version ranges on both sides with a coded refusal; a
client id maps to the same member and token for the server's life; a
drop is `gone` for a 10-minute grace keeping ready, presence, queue
items, relay and avatar; `bye` leaves at once; ordered takeover (seq,
replaced/stale); presence joining/in/away/gone with one PresencePolicy;
joiners never pause playback and hold a held gate at most ~15 s;
state.hold; feed ids, seq and replay; the relay lives through its
source's grace and continues on re-dial; queue `by` lasting, auto
items and cancel; MediaRef carried; client ids never logged.
App: persisted client id and seq; Connection with unstable/lost/
replaced states, backoff with jitter, no lost/back pair per flap; a drop
keeps the session (state, player, media, relay source); presence in the
strip and members card; sit out = away intent; feed matched by id;
auto sit-out (idle when not playing, minimised for a while; never when
alone) replaces auto-unready; bye on close and Leave, not on update
restart; relay source re-dials through its grace.

- Linux app id dev.foxyz.starsync, binary starsync; Windows starsync.exe,
company foxyz; server starsync-server; Dart package starsync; archives
starsync-<ver>-*.
- 1.2.x compatibility: watch_together and watch-together-server
launchers (Linux) / copies (Windows) in the archive; the updater
accepts both names and relaunches the new binary; update.sh/.bat use
whichever server exists.
- First start copies (never moves) the old support folder and this
app's Hive boxes out of ~/Documents into <support>/hive; a marker
makes it run once; AppDirs is a port; settings schema version with
ordered migrations.
- Launcher entry dev.foxyz.starsync.desktop; the old one removed.
- Repository name and URLs unchanged.

X.Y.Z-dev.N builds read the dev prerelease's manifest as well as the
stable one and take the newer, so a tester gets each test build through
the normal update and lands back on stable at the release.

The server's version is stamped like the app's (APP_VERSION) when packaged,
so it can compare against the manifest; --upgrade swaps the whole install
folder (app and server) and asks for a restart. update.sh/.bat no longer
need GTK.

Relayed media can carry 2-4 byte tracks (video, audio): yt-dlp picks a
split pair when no single-file format exists (h264 first), the source
channel serves each track, the server keeps a buffer per track (budget
split by size, 8 MiB floor) and viewers open an mpv edl:// of the track
URLs. Expired URLs re-resolve once for all tracks. Upstream GETs are cut
into <= http_chunk_size (10 MiB) ranges: YouTube throttles larger ones.
Live streams and DRM are refused; HLS/DASH pieces are a follow-up.

Viewers who cannot reach the media get it through the server: a file on
any member's computer, a link passed on by a member ("Through me") or
fetched by the server ("Server fetches it", password-protected servers
only), and Jellyfin items for guests without an account, sourced by
whoever put them up with their own sign-in (or a pasted link's key),
which never leaves their machine. Fixes guests on a dedicated server
without a Jellyfin login being blocked.
The source dials /r/.../source (works behind NAT) and answers pulls with
an adaptive in-flight window (2 x rate x min RTT, 256 KiB..8 MiB). The
server keeps a memory-only buffer of 1 MiB slices sized like a viewer's
mpv buffer (pinned head/tail, 64 MiB back, 256 MiB ahead), fills it with
one sequential pull at a time (blocked viewers first, newest request
only), fetches nothing while nobody watches through it, and drops it on
the next swap or stop. Measured with mpv through shaped links
(tool/relay_e2e.dart): 400 Mbit/s seeks ~0.03 s; 40 Mbit/s no stalls,
3 viewers cost the source ~1x the bytes.

tool/package_windows.ps1 builds watch-together-<ver>-windows-x64.zip
(same layout as the Linux tarball, libmpv bundled, update.bat and
watch-together-server.exe). The release workflow gets a windows job;
ci runs the updater tests on Windows. Publishing moves to
tool/release_publish.dart (dart: only, no python/bash on Windows), which
tolerates both jobs racing to create the release and replaces an asset
on re-runs. release.sh writes both asset URLs into the manifest.
Windows jobs check out with plain git (the host's cached
actions/checkout clone was corrupt).

The manifest gains `assets` (linux-x64 / windows-x64 → archive URL);
top-level `url` stays the Linux tarball for 0.2.1 installs. A Windows-
only test applies a bsdtar zip over a running exe (PING.EXE copy) and
checks it is parked as .old and swept next start; Linux-layout tests
(exec bits, symlinks) skip on Windows.

The v0.1.0 release job failed: media_kit_video needs libmpv-dev and
libepoxy-dev at build time. Build on stable (what's verified locally),
work on root-only runner images, upload the asset as Gitea's multipart
attachment, and reuse an existing release on re-runs.

- serve(Map config, events) is the one server entrypoint: the app
hosts it via Isolate.spawn (crash surfaced on the Host card, logs
forwarded as [server]); bin/server.dart is the dedicated server,
compiled into the bundle as watch-together-server. --headless gone.
- Host identity via a per-hosting hostKey in hello, replacing the
loopback heuristic.
- Rename room -> server across code, files and wire (t:"state",
/health name); protocol bumped to 5.
- CI compiles the server binary; isolate smoke tests in server and
desktop suites. Docs updated.

- Strip the tarball's top-level folder; stage inside the install root
(same filesystem) and swap with full rollback; keep file modes.
- Semver prerelease ordering (1.2.3-rc1 < 1.2.3).
- UpdateController: background check, download with progress, apply,
restart; required-update wording for newer protocols; Check now.
- update.sh/update.bat in the bundle; Windows apply path (untested).

release.sh writes updates/manifest.json at release time (predictable
asset URL) — no CI commit-back, no push-token problem, no detached
checkout dance. release_publish.sh is create-release + upload only.
Manifest sha256 now optional; updater skips verification with a note
when absent (HTTPS + gzip CRC cover the realistic cases). Fixed the
repo-URL sed keeping a .git suffix (caught by a worktree dry run).
Updater tests: 8 (sha-less manifest flow added).
patch/minor/major from latest tag (pubspec as-is for the first
release), bumps all pubspecs lockstep, commits, tags. Push with
--follow-tags and CI takes over. Docs updated to the flow.
release.yml (tag v* or manual dispatch): beta Flutter per local
convention, Linux build deps, package script tarball, artifact
upload, then release_publish.sh creates the Forgejo release,
uploads the asset, and commits updates/manifest.json back to
main. Workflows moved .github -> .gitea to match the forge setup.
Wishlist.md consumed into roadmap backlog: EOF stall + tiny buffer
bugs prioritized, recovery controls, link conveniences, time UI,
shortcuts, shaders, avatar serving.
Updater: watch-together --upgrade checks updates/manifest.json,
downloads the tarball, verifies sha256, applies over the live
install (extract-temp + delete-first move-over; rename-safe on
Linux while running). Zero Flutter imports, 7 tests incl.
stub-server flows. Version stamped via --dart-define=APP_VERSION
in package script. Warns (never silently jumps) on proto mismatch.
Roadmap: phases retired as tracker (history in git log), now flat
Built/Backlog/Epics/Deferred; Jellyfin next feature, transcode
never; updater expansion stays an epic. Endpoint publishing
(manifest + release tarball) is user-owned.
One command: flutter build linux --release, then bundles into
dist/watch-together-<version>-linux-x64.tar.gz with a single
top-level folder (executable, lib/, data/). Uploads via
DISCORD_WEBHOOK_URL env (never committed) as a Components V2 card:
version header, short git commit, stat codeblock, tarball as File
component. --noupload skips, --skip-build reuses the last bundle.
Verified: 0.1.0 builds, exec bit preserved, payload asserted
against a stub (flag 32768, container+file shape, attachment ref).
